Sogo shosha (the nine largest Japanese General Trading Companies) have dominated the international trade of Japan for more than a century. They accounted in 1991 for almost 40% of Japan's total exports and 65% of its imports. This study provides an insight into the strategic managerial process and the factors that led, during the last two decades, to significant changes within sogo shosha's portfolio mix. The statistical analysis of historical sogo shosha functional and sectoral trading portfolios and of various macroeconomic variables, combined with the results of an extensive survey of sogo shosha executives, shows that Japan's economy provides limited further growth opportunities for sogo shosha, despite their enormous influence and stabilizing effect on Japanese society. Sources of competitive advantage identified through a value chain analysis suggest that offshore (third country) trading remains the single major source of rapid growth for the sogo shosha.
