R&D organizations in pursuit of these outcomes seek ways to improve connections across internal units and with external sources of knowledge. This study describes the advice-seeking networks in two pharmaceutical R&D organizations and investigates the processes by which their diverse network ties are formed. The levels and forms of network diversity are described by three network types: externalized, distributed, and centric. Differences among the types are explained by a qualitative model of advice-seeking network formation. In the model, network diversity is driven by four main considerations: the nature of the work, knowing who is out there, activation energy, and rationale. The considerations are in turn acted on by a number of organizational influences which include participation on diverse teams, the ability to maintain "resilient" ties from former work situations, tenure, and manager behaviors. The strongest factor was the nature of the work, for example, whether it is exploratory versus conventional or involves niche versus generalized expertise. This finding suggests that contingency theory can be extended from its origins in the analysis of formal structure to the new context of informal networks.

Overall, this study provides a systemic view of the network formation process. It offers managers a model they can use to analyze how their organizational practices affect network structure and a set of guidelines for promoting network diversity. For scholars, it also highlights the importance of controlling for the nature of the work in future network studies.
